01 / OUTCOME LOGIC

Separate the outcome from the work.

An Objective describes the meaningful change. Key Results provide evidence of that change. Initiatives are the work chosen to influence it. Treating those as different objects prevents an activity list from masquerading as an outcome system.

NORTHSTAR EXAMPLEObjective

Customers can complete onboarding with confidence and without avoidable support.

Evidence, not tasks

Completion rate, time-to-value and avoidable support demand provide a stronger signal than “launch the new onboarding flow”.

02 / AMBITION AND FORECAST

Keep Target, Stretch and Confidence distinct.

Target is the result leadership genuinely intends to achieve. Stretch is optional upside. Confidence is the evidence-based forecast of achieving Target, updated during the cycle.

03 / OPERATING THE CYCLE

Bring evidence and decisions to the check-in.

Progress says where the measure is now. Expected cycle-end performance and Confidence show where it is heading. Material change, constraints and the decision required belong in the leadership forum.

04 / QUALITY TEST

Ask whether the OKR will improve a decision.

A strong OKR is strategically relevant, owned, measurable without false precision, within meaningful influence and useful in a management review. If it cannot change a decision, it is likely only reporting.
